Accenture's Art of AI Maturity (2022): four archetypes on a 2×2 of AI Foundation × AI Differentiation capabilities. The key diagnostic: are you blocked by foundation (platform, data, governance) or differentiation (strategy, sponsorship, culture)?
| Archetype | % of firms | Description |
|---|---|---|
| AI Achievers | 12% | Top quartile on BOTH Foundation and Differentiation. 50% greater revenue growth vs. peers (2019). |
| AI Innovators | 13% | Strong Differentiation (strategy, culture), weak Foundation (platform, data). Vision-without-execution. |
| AI Builders | 12% | Strong Foundation (cloud, data, MLOps), weak Differentiation (strategy, sponsorship). Substrate-without-strategy. |
| AI Experimenters | 63% | Below top quartile on both. Disconnected experiments, no strategic anchor, no shared platform. |

- 50% greater revenue growth vs. peers pre-pandemic (2019)
- 3.5× more likely to see AI-influenced revenue surpass 30% of total revenue
- 83% have CEO + senior sponsorship (vs. 56% Experimenters)
- 78% have mandatory AI training across most employees (vs. 51% Experimenters)
- 25% more likely to scale AI pilots across the enterprise
Foundation axis (high/medium/low):
- Is the data platform unified, or fragmented across silos?
- Is there a model lifecycle management practice (MLOps)?
- Is governance documented and operationally active?
Differentiation axis (high/medium/low):
- Has the C-suite ratified an AI strategy?
- Is AI training mandatory across the org?
- Is there an innovation culture (test-and-learn as default)?
Achiever requires both. A Builder cannot become an Achiever by buying more cloud. An Innovator cannot become an Achiever by writing a better strategy deck. Both axes must reach top quartile.

general-maturity-assessment: the Accenture 2×2 is one of the two primary maturity frameworks (alongside MIT-CISR's four stages). Use it to identify the binding constraint — Foundation or Differentiation. - For skill
people-readiness-conversation: the Differentiation diagnostic (sponsorship, mandatory training, innovation culture) maps directly to the 4-role readiness gap report.
