The six steps

Step Focus Key action
1 Align to ONE business goal Quantify: efficiency, growth, or innovation. Don't pursue all three simultaneously at equal weight.
2 Pick a strategic position Explicit choice of where to compete in your value chain. Set stopping rules for non-primary positions.
3 Build foundation capabilities Data platform, governance structure, AI literacy baseline. Without this, pilots cannot scale.
4 Launch tracked pilots Narrow scope, simple execution. Pre-deployment metrics defined. 90-day target.
5 Scale with governance Move pilots to production with documented oversight, change management, and measurement.
6 Reinvent with AI Use AI to change what you sell, not just how you operate. The 2.6× productivity gap lives here.

Key insights

  • Steps 1–2 are the most skipped. Most firms move directly to Step 3 (foundation) or Step 4 (pilots) without aligning to a business goal or naming a position. This produces undifferentiated capability that cannot scale.
  • Step 6 requires CEO ownership. Reinvention is not a technology decision; it is a business-model decision. Without CEO commitment, the org will default to efficiency-only (Step 5 plateau).
  • Roadmap doubles as a maturity diagnostic. Ask: "Which step are we actually at?" Most firms overestimate by 1–2 steps.
