Issue

Closes #1253

Summary

Fast evaluation runs already report the cost of their OpenAI calls. This PR also reports how long those calls took. Each run gets a latency field with the average call time per stage and one overall average.

 run_fast_evaluation
   Stage 1  _llm_call_for_item
+            time _execute_llm_call_for_question  -> row.latency_ms
   Stage 2  _embedding_call_for_pair                (v1 only)
+            time _create_embedding              -> row.latency_ms
   Stage 3  score + trace + cost
     _score_judge_path                             (v2 only)
       judge_row
+        time _create_judge_response             -> JudgeResult.latency_ms
     attach_cost
+    attach_latency                              -> eval_run.latency
     update_evaluation_run(cost, latency, unscoreable)
   Stage 4  save_score
   Stage 5  mark completed

Only successful calls are timed. Failed rows, rows that hit a missing question, and guardrail blocked/rephrased rows are excluded. The overall average is weighted by call count, not a mean of the stage means.

The field appears on the existing GET /api/v1/evaluations and GET /api/v1/evaluations/{id} endpoints. It is not sent in the completion webhook payload.

Example latency for a v2 run:

"latency": {
  "response": { "avg_latency_ms": 1834.2, "call_count": 48 },
  "judge":    { "avg_latency_ms": 2410.0, "call_count": 47 },
  "avg_latency_ms": 2119.3,
  "call_count": 95
}

└── models/evaluation.py                                    # latency on Run / RunUpdate / RunPublic

Evidence

  • Before: EvaluationRunPublic has no latency field, and nothing in the fast pipeline records how long calls take.
    After: the field is exposed on the run endpoints:

    test_get_evaluation_exposes_latency
      run.latency = {avg_latency_ms: 250.0, call_count: 4}
      GET /api/v1/evaluations/{id} -> data.latency == {avg_latency_ms: 250.0, call_count: 4}
    test_get_evaluation_latency_is_null_for_untimed_run
      -> "latency" in data and data.latency is None

  • After (pipeline end-to-end):

    test_pipeline_persists_run_latency   (v1)
      seed response rows with latency_ms 100.0, 300.0
      run_fast_evaluation
      -> latency.response == {avg_latency_ms: 200.0, call_count: 2}
      -> latency.embedding.call_count == 2, latency.call_count == 4, no "judge"
    test_judge_latency_stage_tracked     (v2, clock patched 1.0 -> 1.25)
      -> response {100.0, 1}, judge {250.0, 1}, overall {175.0, 2}

  • After (rollup rules, test_latency.py):

    test_overall_is_call_weighted_not_mean_of_means
      response [100, 300], judge [500] -> overall 300.0 (a mean of means would give 350.0)
    test_overall_uses_unrounded_stage_sums
      response 1.04, embedding 1.48 -> overall 1.3, not 1.2
    test_judge_only_preserves_response_and_recomputes_overall
    test_bad_row_logs_warning_and_leaves_latency_unchanged

  • After (per-call timing, test_fast_llm_call.py, clock patched at 1.5 s):

    successful response or embedding call            -> latency_ms == 1500.0
    raised error / provider error / retries exhausted -> latency_ms is None
    guardrail blocked or rephrased -> latency_ms is None

  • After (scope stays narrow):

    • Batch runs keep result.latency is None (test_processing.py).
    • The webhook payload still omits latency (test_completed_run_delivers_slim_success_payload).

Merge Danger

Door: two-way

Migration 086 only adds a nullable JSONB column. Rolling back runs drop_column, which loses any latency values recorded since deploy. Nothing else depends on that data.

Blast Radius: small

  • API consumers: responses gain a new latency key, which is additive. It is null for batch, STT/TTS and pre-deploy runs.
  • S3 units: response and embedding units gain a latency_ms key per row. They are now a superset of the batch path's shape.
  • Run completion: attach_latency catches every error and only logs a warning, so it cannot block a run from completing.
  • Accuracy caveats:
    • Timings include retries and backoff for calls that eventually succeeded.
    • call_count can be lower than the number of successful rows for runs redelivered across the deploy, because pre-deploy units have no latency_ms.

Checklist

Before submitting a pull request, please ensure that you mark these task.

  • Ran fastapi run --reload app/main.py or docker compose up in the repository root and test.
  • If you've fixed a bug or added code that is tested and has test cases.

Notes

  • Which stages appear depends on the run version:
    • v1 runs report response and embedding, with no judge.
    • v2 runs report response and judge, with no embedding.
    • A stage with no successful timed call is left out.
  • Judge latency per row is held in memory only. It is recomputed on every Stage 3 redelivery. If the judge stage is empty on redelivery, the previously stored entry is kept.
  • The architecture doc, the evaluations wiki and the v2 create-evaluation API doc are updated to describe the new field.
Previous PR description

Issue

Closes #1253

Summary

evaluation runs already report the total cost of the OpenAI calls they make. Until now there was no way to see how fast those calls were. This PR adds a latency summary next to cost on every fast evaluation run, so we can see the average time an OpenAI call took, broken down by step.

What's new

  • Each run now has a latency field. It shows the average call time in milliseconds and the number of calls, for each step of the run, plus one overall average:
    • response: generating the answer for each question
    • embedding: similarity scoring, v1 runs only
    • judge: LLM-as-judge scoring, v2 runs only
  • The overall average gives each call equal weight, so a step with more calls counts for more.
  • The field is returned by the existing run endpoints (GET /api/v1/evaluations and GET /api/v1/evaluations/{id}). v2 runs are read through these same endpoints. No new endpoint was added.

Example for a v2 run:

"latency": {
  "response": { "avg_latency_ms": 1834.2, "call_count": 48 },
  "judge":    { "avg_latency_ms": 2410.0, "call_count": 47 },
  "avg_latency_ms": 2119.3,
  "call_count": 95
}

📝 Walkthrough

Fast evaluations now record response, embedding, and judge call latency in milliseconds. Successful timed calls are aggregated into per-stage and overall summaries. The summary is persisted on evaluation runs and included in the public run model.

Explanation

Issue [#1253] coding requirements are met. Fast runs time successful response, v1 embedding, and v2 judge calls. The rollup stores stage averages, call counts, and a call-weighted overall average. Failed, missing, guardrail-excluded, and untimed rows do not count. The nullable field is persisted and exposed on the existing run endpoints. Batch runs remain untimed. attach_latency logs failures without blocking completion. Tests cover timing, rollups, persistence, endpoint output, exclusions, and failure isolation.

Full details: Out of Scope Changes check

Explanation

The changes stay within issue [#1253]. The migration, model updates, fast-path timing, rollup helper, tests, and documentation support the latency summary. The changes do not add batch latency, webhook latency, p95, maximum, or per-question latency. The completion webhook tests confirm that latency remains excluded.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Exclude failed response rows from judge selection.

A failed response can contain nonempty error text and ground_truth. select_judgeable_rows accepts it because it does not check failed. If judge_row succeeds, the result enters outcome.judge_results, and the changed attachment loop counts its latency.

Single start_timer/elapsed_ms seam replaces the perf_counter expression
copy-pasted across fast.py and judge.py; clock-mock tests patch one module.
Also sort the latency import, type stage entries, match cost's no-default on
EvaluationRunPublic, and split latency semantics into its own wiki bullet.

Two tests pinned the overall average to 0.05 ms of unrounded stage sums,
a precision no consumer reads. Call-weighting and partial re-attach stay
covered by the remaining rollup tests.

🟡 Minor · Clear stale latency for explicitly processed stages. · latency.py:144-145

backend/app/crud/evaluations/latency.py:144-145
🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Clear stale latency for explicitly processed stages.

_stage_entry returns None when all rows fail or lack latency_ms. attach_latency then returns without clearing the existing JSONB value. This can preserve stale counts on a Stage 3 retry. _attach_stage_costs also converts an empty processed list to None, which means “preserve this stage.” The judge path skips attach_latency when every judge call fails.

Keep omitted stages distinct from processed empty stages. Clear an explicitly processed stage when it has no timed calls, while preserving stages that were not supplied.
